Critical Thinking

Test the claim before you trust it.

What it is

Critical Thinking is the disciplined evaluation of information, arguments and assumptions — separating evidence from assertion, signal from noise, and logic from confidence. It is the quality control system for judgement.

Why it matters

Leaders make decisions on information that is incomplete, filtered and often advocacy in disguise. Critical Thinking is what prevents a confident presenter, a flattering metric or a widely shared belief from quietly becoming the basis of an expensive decision.

When to use it

Use it when evaluating proposals, business cases, market research, consultant recommendations, vendor claims and any argument whose conclusion conveniently serves its author.

How it works

  1. Identify the actual claim being made, stripped of presentation.
  2. Ask what evidence supports it — and what evidence would disprove it.
  3. Examine the assumptions the argument silently depends on.
  4. Consider the source: incentives, blind spots and track record.
  5. Test the logic: does the conclusion genuinely follow, or merely sound like it does?

Business application

In the boardroom, Critical Thinking shows up as better questions: What would have to be true for this plan to work? What are we not measuring? Who loses if we approve this, and have we heard from them?

Example

A business case projects 40% growth from a new channel. Critical review shows the projection assumes conversion rates the channel has never produced, and ignores cannibalisation of the existing channel. The plan is restructured around a staged pilot — capital is preserved and the real answer is learned in one quarter.

Exercise

Practice

Take the last significant proposal approved in your organisation. List its three load-bearing assumptions. For each, write one sentence on the evidence. If any assumption rests on confidence rather than evidence, you have found where Critical Thinking would have paid for itself.
